What is a decision matrix?
Also called "weighted scoring model" — you break a complex decision into criteria, assign importance weights, score each option. Removes gut-feel bias and forces you to think clearly about trade-offs.
When should I use this?
Hard decisions with 2+ options and 3+ criteria. Job offers, apartment choices, car purchases, hiring decisions, vendor selection. NOT for simple yes/no or gut-call creative decisions.
How do I weight criteria?
Think: "If this criterion was perfect but everything else bad, would I pick it?" If yes, weight 9-10. If no, weight 3-5. Things that matter equally should have similar weights. Trick: don't make everything weight 10.
Is the winner always right?
No. The matrix surfaces your ACTUAL priorities. If the winner feels wrong, your weights or scores are off. That insight alone is valuable — it reveals what you actually value vs. what you think you should.
